Authentication isn’t optional anymore. Gmail and Yahoo made that crystal clear in their 2024 bulk sender requirements. If you send more than 5,000 emails per day to Gmail addresses, you must have SPF, DKIM, and DMARC set up properly. Not partially. Not “we think so.” Properly.

So let’s walk through exactly what each piece does, where marketers mess it up, and how to fix it without needing a computer science degree.

Let me tell you something that sounds obvious but somehow gets ignored every single day.

Most emails fail before they’re even written. Not because of bad design. Not because of spammy subject lines. But because the person writing them has no idea what they want the reader to actually do.

I’ve seen this hundreds of times. A marketing manager sits down, opens their email builder, and thinks “I need to send something this week.” So they throw in a blog post. Then a product mention. Then an upcoming event. Then a testimonial. Then a PS about a sale.

By the time the subscriber reaches the bottom of that email, they’ve been pulled in five different directions. So they do what any reasonable person would do: nothing. Close the email. Move on with their day.

The marketer checks their dashboard the next morning. 0.8% click rate. They shrug and say “email just doesn’t work for our audience.”

No. You just don’t know how to ask for a single thing.

Let me fix that for you.

Mistake #3 – The “Just Because” Email

There’s a specific type of email I see everywhere. I call it the “kitchen sink” email.

It starts with a paragraph about a new blog post. Then a sentence about an upcoming webinar. Then a product highlight with a discount code. Then a customer success story. Then a reminder to follow them on Instagram. Then a “before you go” link to a podcast episode.

Each section is fine on its own. But together, they create chaos.

Here’s what happens in the subscriber’s brain. They scan the email. They see three different links. None of them feel urgent. None of them feel like the obvious next step. Their cognitive load spikes. And when faced with too many options, humans default to doing nothing.

I pulled a report for a client last year. They sent a weekly “roundup” email every Thursday. Five to seven links per email. Average click rate: 1.2%.

We changed one thing. One email per week. One link per email. Same content, just spread across five separate sends instead of one giant dump. Average click rate on those individual emails: 4.7% to 9.2%.

Same subscribers. Same content. Same week. Just one link instead of seven.

Subscriber confusion = no clicks

Confusion is the enemy of conversion. I don’t mean confusion about your product or your pricing. I mean confusion about what to do next.

Every email you send should answer one question in the subscriber’s mind: “What do you want me to do?”

Not three things. Not “either this or that.” One thing.

When I audit an email program, I ask the client to open their last five sends and point to the primary CTA. Half the time, they can’t. They point to one link, then say “but also this one.” That’s a problem.

If the person who wrote the email can’t identify the single most important action, how is the subscriber supposed to?

One Email, One Goal

Goal types (sale, download, reply, registration)

Emails can only ask for one of a few things. Pick one:

Sale – “Buy this product.” Usually a product email, abandoned cart, or promo blast.

Download – “Get this asset.” Lead magnet delivery, content upgrade, gated resource.

Reply – “Write back to us.” Used in storytelling sequences, survey requests, or high‑touch sales.

Registration – “Sign up for this event.” Webinars, workshops, live demos.

Read – “Click to read this article.” Blog newsletters, press updates, industry news.

Watch – “Click to see this video.” YouTube notifications, video case studies, tutorials.

Refer – “Share this with a friend.” Referral programs, affiliate invitations.

That’s it. Every email you’ve ever loved falls into one of these categories. The ones you hated tried to do three at once.

Here’s a test. Look at your last five emails. For each one, write down the single goal. If you can’t do it in five seconds, that email had no goal.

How to choose the primary KPI before writing

Before you write a single word of copy, answer this question: “What metric am I moving with this email?”

If the answer is “open rate,” stop. Open rate is vanity. It tells you if your subject line worked. It tells you nothing about whether your email did its job.

Pick a real KPI:

  • Click‑through rate (if the goal is a read or download)

  • Conversion rate (if the goal is a sale or registration)

  • Reply rate (if the goal is engagement)

  • Referral rate (if the goal is sharing)

Write that KPI on a sticky note. Put it next to your screen. Every sentence you write, ask yourself: “Does this move my KPI?”

If you’re writing a sale email and you catch yourself adding a “check out our blog” link, delete it. That link does not move your KPI. It dilutes it.

I worked with a DTC brand that sent a weekly “new arrivals” email. Their goal was sales. But they always included social links at the bottom. “Follow us on Instagram for behind‑the‑scenes.” Sounds harmless.

We removed the social links for one test. CTR to product pages went up 11%. Sales went up 8%. Those social links weren’t neutral. They were a leak in the funnel.

CTA Mistakes That Kill Conversions

Weak verbs (“click here,” “learn more”)

“Click here” is the laziest CTA in existence. It describes the action, not the outcome.

“Learn more” isn’t much better. Learn more about what? Why should I care?

Strong CTAs describe what happens after I click. They paint a picture of the result.

Compare these:

  • “Click here” vs. “Show me the case study”

  • “Learn more” vs. “See how we doubled revenue”

  • “Subscribe” vs. “Get weekly tips in my inbox”

  • “Download” vs. “Get my free template”

The second version in each pair does something important. It makes the benefit the reader gets from clicking. Not the mechanical action of clicking.

A client changed their CTA from “Shop Now” to “Find my size” for a clothing brand. Same link. Same product. Different words. Conversion rate from email went up 23%. Because “Find my size” addresses a specific anxiety online clothing shoppers have. “Shop Now” is just noise.

Too many CTAs (the paradox of choice)

Psychologist Sheena Iyengar ran a famous study at a grocery store. One day, she set up a tasting booth with 24 varieties of jam. The next day, only 6 varieties.

The booth with 24 jams attracted more people. But the booth with 6 jams led to 10x more purchases.

Same principle applies to email CTAs. More options feel good in theory. They lead to less action in practice.

Every additional link in your email reduces the click rate on your primary link. I’ve seen the data across dozens of clients. One link gets 5–10% clicks. Two links drops the primary to 3–6%. Three or more and the primary is lucky to see 2%.

Your email is not a website. Your email is not a menu. Your email is a directed message with one job.

Buried CTAs below the fold

The fold in email is different from the fold on a web page. Email clients preview maybe 300–500 pixels before the subscriber has to scroll.

On mobile, that’s even smaller. Maybe 200–300 pixels.

If your CTA isn’t visible in that preview space, you’ve already lost most of your audience. Not because they’re lazy. Because they’re scanning. They open your email, glance for 3–5 seconds, and decide whether to engage or delete.

Put your primary CTA above the fold. Then repeat it at the bottom. Not different CTAs. The same one. Twice.

A SaaS company I worked with had their CTA buried after 400 words of educational content. Scroll‑through rate on email opens was only 30% (most people never reached the bottom). We moved the CTA to the top, right after the opening sentence. Click rate doubled overnight. Same words. Just moved up.

Anatomy of a High‑Converting CTA

Let me give you the exact formula I use when I write CTAs for clients.

First‑person language (“Start my trial”)

Third‑person CTAs (“Start your trial,” “Get your discount”) are fine. First‑person CTAs (“Start my trial,” “Get my discount”) convert better.

Why? Because first‑person language feels like the reader is choosing the action for themselves, not being told what to do. It’s subtle. But it works.

I ran an A/B test for a financial newsletter. Version A: “Subscribe now.” Version B: “Start my weekly briefing.” Version B had 17% higher click rate. Same button color. Same placement. Just two words changed.

Urgency & contrast colors

Urgency works when it’s real. “Sale ends Friday” works. “Last chance” works when it’s actually the last chance. “Limited time” without a deadline is meaningless.

Color contrast isn’t about picking red because red means “click me.” It’s about making your button visible against your email background.

If your email has a white background, a white button with a light gray outline will fail. A blue button with white text will work. Test your button color against your brand palette. The goal is contrast, not a specific color.

A mattress company tested green button vs. yellow button. Same email. Same offer. Yellow button had 34% higher CTR. Not because yellow is magic. Because their email template had green headers, so the green button blended in. The yellow button stood out.

Button vs. text link – when to use which

Buttons get more clicks than text links. But buttons also feel more aggressive.

Use a button when:

  • The goal is a transaction (buy, register, start trial)

  • The email is promotional

  • The audience is warm (existing customers)

Use a text link when:

  • The goal is a read (blog post, article)

  • The email is educational

  • The audience is cold (top of funnel)

A B2B consultancy tested both for their newsletter. Button CTA to “Read the full article” got 4.2% clicks. Text link got 3.1%. Button won. But subscribers complained that the button felt “salesy” for a newsletter. They switched back to text link for brand safety. Sometimes the metric isn’t the only factor.

Testing Your Own Emails

5‑second test – what should the reader do?

Before you send any email, run this test.

Open your email draft. Set a timer for five seconds. Close your eyes. Open them. Look at the email. When the timer goes off, answer one question out loud: “What does this email want me to do?”

If you can’t answer in one second, your email fails. If you answer with two things, your email fails. If you hesitate, your email fails.

This sounds stupidly simple. Do it anyway. I do it for every email I write. My clients do it for every email they send.

The emails that pass the 5‑second test consistently outperform the ones that don’t. Not by a little. By multiples.

Here’s why. Your subscribers are not reading your emails the way you write them. They’re not savoring every sentence. They’re not carefully weighing each link.

They’re scrolling. They’re distracted. They’re on their phone while waiting for coffee. They have 47 unread emails and 12 minutes before their next meeting.

Your job is not to be clever. Your job is to be clear.

One goal. One CTA. No confusion.

That’s it.

Let me be direct with you.

If you’re still sending the same email to your entire list, you’re not doing email marketing. You’re doing email broadcasting. And broadcasting died around 2015.

I don’t care how good your content is. I don’t care how much research you put into that newsletter. When you send the exact same message to a new subscriber who just joined yesterday, a loyal customer who’s bought from you twelve times, and someone who hasn’t opened an email from you in eight months—you’re telling all of them that you don’t see them as individuals.

Subscribers feel that. They might not articulate it as “this brand doesn’t segment.” But they feel it. They feel the irrelevance. They feel the laziness. And they unsubscribe.

I’ve looked at the backend data for over 150 email accounts. The ones that still send “weekly newsletter to everyone” have one thing in common: declining open rates every single quarter. Not because the content got worse. Because audiences got tired of being treated like a single blob.

Let me show you what actually works.

Mistake #4 – One Audience, One Message

Why “All Subscribers” Is a Growth Killer

Different needs for new vs. loyal vs. lapsed buyers

Here’s a thought experiment.

You have three subscribers. Subscriber A joined your list four hours ago. They downloaded a free guide about beginner gardening. They’ve never bought anything.

Subscriber B has purchased from you seven times in the last year. They spend about $85 per order. They open most of your emails.

Subscriber C used to buy from you. Last purchase was fourteen months ago. They haven’t opened an email in six months.

Now tell me: what email should all three of them receive today?

If you said “the same email,” you’re wrong. And I can prove it with data.

Subscriber A needs a welcome sequence. They need to learn who you are, what you sell, and why they should trust you. They’re not ready for a “20% off everything” blast because they don’t even know what “everything” includes yet.

Subscriber B needs exclusivity. They’re already loyal. A generic discount feels like something everyone gets. A VIP early access or a “thank you” gift feels personal.

Subscriber C needs a reason to come back. Not a generic newsletter. A specific re‑engagement offer. “We miss you. Here’s 25% off your next order.”

Send the same email to all three, and here’s what happens. Subscriber A ignores it because they don’t know you yet. Subscriber B ignores it because it’s not special. Subscriber C ignores it because they’ve already mentally checked out.

Zero for three.

How blasts increase unsubscribe rates

Every time you send an email to someone who doesn’t want that specific message, you risk an unsubscribe.

Not because they hate your brand. Because they hate irrelevance.

I pulled data from a mid‑sized apparel brand last year. They sent a weekly “new arrivals” email to their entire list of 85,000 people. Unsubscribe rate per send: 0.12%. That’s low, you might think. Until you do the math. 0.12% of 85,000 is 102 unsubscribes per week. That’s 5,300 unsubscribes per year.

Then we segmented. New arrivals email went only to people who had purchased or clicked a product email in the last 60 days. That segment was 28,000 people. Unsubscribe rate on that same email dropped to 0.04%. That’s 11 unsubscribes per week.

The other 57,000 people? They got different emails. Educational content for the cold segment. Re‑engagement for the lapsed segment. Win‑back offers for the inactive segment.

Total unsubscribes across all segments per week: 42. Down from 102. Same brand. Same products. Same send frequency. Just different messages for different people.

That’s not a small improvement. That’s a 60% reduction in list churn.

Segmentation Types That Work

Let me give you the three segmentation pillars I use with every client. Start with these. Ignore the fancy stuff until you’ve mastered the basics.

Demographic (location, age, gender)

Demographic segmentation is the easiest. Your ESP already collects most of this data.

Location matters more than most marketers think. A winter coat sale email sent to your entire list in July? Your Australian subscribers are freezing and ready to buy. Your Chicago subscribers are sweating and will delete.

I worked with a tour company that sent the same “weekend getaway” email nationwide. Open rate: 18%. Click rate: 1.2%. We segmented by state. Emails about beach getaways went to coastal states. Emails about mountain cabins went to inland states. Open rate on segmented sends: 31%. Click rate: 3.8%.

Same offer. Same design. Just relevant to where people actually live.

Age and gender work when your products are age‑ or gender‑specific. If they’re not, don’t force it. Forcing demographic segmentation when it doesn’t matter is just busywork.

Behavioral (clicked, purchased, browsed)

This is where the real power lives.

Behavioral segmentation tracks what people actually do, not what they say they are.

Examples:

  • People who clicked your last three emails but never bought.

  • People who viewed a specific product category but didn’t purchase.

  • People who added to cart and abandoned.

  • People who opened your last email but didn’t click.

  • People who haven’t opened in 30 days.

Each of these behaviors signals a different intent level. And each deserves a different follow‑up.

An abandoned cart email goes to people who added to cart. A browse abandonment email goes to people who viewed a product but didn’t add to cart. Same behavior category (shopping), different actions, different emails.

I set this up for a home goods store. Before behavioral segmentation, they sent one abandoned cart email to everyone who left the site with items in cart. Standard stuff.

We added browse abandonment: three emails over five days showing the products they viewed, plus similar items. That sequence alone added $12,000 in monthly revenue from people who never even added to cart. Those people weren’t getting any emails before. They were just gone.

Lifecycle stage (lead, first purchase, VIP)

Lifecycle segmentation is about where someone is in their relationship with you.

Lead: Signed up but never bought. They need trust building and low‑risk offers.

First purchase (0–30 days): Bought once. They need confirmation, usage tips, and a reason to buy again.

Active customer (30–365 days): Bought multiple times. They need loyalty benefits, cross‑sells, and exclusivity.

VIP (high value, high frequency): Top 10% of spenders. They need personal outreach, early access, and recognition.

Lapsed (no purchase in 6–12 months): Used to buy but stopped. They need re‑engagement offers and reminders of why they loved you.

Inactive (no open in 90+ days): They need a win‑back sequence or a sunset.

Each stage gets different content. Different frequency. Different offers.

A skincare brand I consulted for had a single “welcome series” for all new subscribers. It worked fine. But they didn’t distinguish between leads (free guide downloaders) and first‑time purchasers. So first‑time buyers got the same educational emails as leads, even though they’d already proven they were ready to buy.

We changed it. Leads got three educational emails before an offer. First‑time buyers got a post‑purchase sequence with usage tips and a cross‑sell at day 7. Revenue from first‑time buyers in the 30 days after purchase increased 28%. Because we stopped treating people who had already raised their hand like people who hadn’t.

The 2‑Segment Split That Doubled Revenue

Past purchasers vs. never‑bought

If you do nothing else, do this one segmentation.

Split your list into two groups:

  • People who have bought from you before

  • People who have not

Then send them different emails.

This sounds obvious. You would be shocked how many brands ignore it.

I worked with a coffee subscription company. They sent a “reorder reminder” email to their entire list of 40,000 people. Open rate: 14%. Click rate: 1.8%.

We split the list. Past purchasers got the reorder reminder. Never‑bought got a “first bag half off” welcome offer.

Past purchaser email open rate: 31%. Click rate: 7.2%. Reorder revenue from that single email: $8,400.

Never‑bought email open rate: 22%. Click rate: 4.1%. New customer acquisitions from that single email: 63.

Before the split, that same email was annoying 25,000 people who had never bought and couldn’t reorder. After the split, it served both groups appropriately. Total revenue from that send more than doubled.

Different offers – loyalty discount vs. welcome series

Here’s where most marketers get greedy.

They send a “20% off” email to their entire list. Past purchasers click. Never‑bought click. Everyone gets the same discount.

But past purchasers don’t need 20% off to buy again. They already like you. They’ll buy at 10% off. Or full price if you remind them at the right time.

Never‑bought might need 20% off. Or 25%. Or a free gift with purchase.

Stop leaving money on the table by giving everyone the same offer.

A pet supply brand I worked with tested this. Past purchasers got a “free shipping on orders over $30” email. Never‑bought got a “20% off your first order” email.

Past purchasers converted at 8.2%. Never‑bought converted at 5.1%. Total revenue from that send: $11,200.

The month before, with a single “15% off everything” email to the whole list: $6,800 revenue. Same send volume. Same day of week.

Different offers for different segments generated 64% more revenue.

Easy Ways to Start Segmenting

You don’t need a data science team. You need five minutes in your ESP.

Use ESP tags (Klaviyo, ActiveCampaign, ConvertKit)

Every modern ESP has tagging. Use it.

Set up automatic tags for:

  • Signup source (Facebook ad, Instagram, website pop‑up, podcast)

  • Product category viewed (if your ESP tracks browsing)

  • Purchase history (first purchase date, last purchase date, total spend)

  • Email engagement (opened last 5 sends, clicked last 5 sends, never opened)

Once tags are set, creating segments takes 30 seconds. “Show me all subscribers who signed up via the homepage pop‑up, have never purchased, and opened my last email.” Click. Segment created. Send.

I set up a tagging system for a supplement brand in one afternoon. Seventeen automatic tags based on quiz answers (their lead magnet was a “find your supplement” quiz). Within a week, they were sending targeted emails to segments like “women, age 35–50, concerned about sleep, never purchased.” Open rate on those targeted sends: 44%. Generic sends to the whole list: 21%.

Half a day of setup. Double the open rate.

Automate based on signup source

Where someone joins your list tells you what they want.

Someone who signs up via a “10% off your first order” pop‑up wants a discount. Send them a coupon immediately.

Someone who signs up via a “free guide to meal prepping” lead magnet wants education. Send them the guide, then a nurture sequence. Don’t hit them with a discount on day one. They didn’t raise their hand for a discount. They raised their hand for recipes.

Someone who signs up via a webinar registration wants to solve a specific problem. Send them webinar reminders, then the replay, then a related offer.

I watched a fitness brand send the same welcome email to everyone regardless of signup source. Open rate: 28%. Then they segmented by signup source. People who signed up via the “free workout plan” lead magnet got a welcome email with the plan link at the top. Open rate: 51%.

Same brand. Same list. Same welcome flow. Just different first lines based on what the person actually asked for.

Advanced Segmentation – RFM Analysis

When you’re ready to move beyond basic tags, use RFM. It’s the most powerful segmentation framework most marketers have never heard of.

H4: Recency, Frequency, Monetary value explained

RFM stands for Recency, Frequency, Monetary.

  • Recency: How long since their last purchase?

  • Frequency: How many times have they purchased?

  • Monetary: How much have they spent total?

You score each customer on a scale of 1–5 for each metric. 5 is best (bought yesterday, bought 20 times, spent $1,000). 1 is worst (bought 2 years ago, bought once, spent $10).

Then you combine the scores. A 555 customer is your ideal. A 511 customer bought recently (good) but only once and spent little (not great). A 151 customer bought a lot a long time ago and hasn’t returned.

Each combination tells you exactly what to send.

Build 5 segments from one spreadsheet

You don’t need special software. Export your customer data from Shopify or WooCommerce into a spreadsheet. Add columns for last purchase date, total orders, and total spend. Use formulas to assign 1–5 scores.

Then create five segments:

Champions (555, 554, 545) – Your best customers. Send them VIP offers, early access, and loyalty rewards. Do not spam them with discounts. They already buy.

Loyal (455, 454, 445) – High value, slightly lower recency. Send them product recommendations based on past purchases. Cross‑sells and bundles work well here.

Recent (511, 512, 513) – Bought recently but low frequency. Convert them from one‑time to repeat. Send a post‑purchase sequence with usage tips and a second purchase offer.

At Risk (255, 245, 235) – Used to buy frequently but not recently. Send re‑engagement offers. 15–20% off. Remind them why they loved you.

Lost (111, 112, 113) – Haven’t bought in over a year, low frequency, low spend. Send a win‑back campaign. One email with a strong offer. If no response, sunset them.

I built this for a jewelry brand. Their champions (555) were 8% of their customer base but generated 42% of revenue. Before RFM, they sent the same emails to everyone. After RFM, champions got early access to new collections. Loyal customers got “complete the set” cross‑sells. Recent buyers got a “15% off next purchase” offer.

Revenue from email increased 31% in 90 days. No new traffic. No new products. Just better segmentation.

Common Segmentation Mistakes

Too many tiny segments (analysis paralysis)

I see this all the time. A marketer gets excited about segmentation and creates 47 segments. Then they spend three hours every Monday trying to figure out what to send to each one. Then they give up and send to “all subscribers” anyway.

Don’t do this.

Start with three segments. Past purchasers. Engaged non‑buyers (opened last 5 emails). Everyone else.

Master those three. Then add a fourth. Then a fifth.

You don’t need a segment of “left‑handed people who bought blue socks in March and opened exactly 2 of the last 7 emails.” That’s not segmentation. That’s performance art.

Not updating segments monthly

Segments rot.

Someone who was “engaged non‑buyer” last month becomes “inactive” this month if they stopped opening. Someone who was “recent buyer” three months ago becomes “at risk” if they haven’t purchased again.

Set a monthly calendar reminder. Review your segments. Update the rules.

I audited a client’s segments six months after I set them up. Their “VIP” segment still had the same 500 people. But six months of new purchase data meant five of those original 500 had stopped buying entirely. They were no longer VIPs. They were lapsed customers getting VIP treatment they didn’t deserve.

We updated the segment rules to be recency‑weighted. VIP segment dropped to 320 people. Email engagement from that segment went up 18%. Because we stopped sending VIP emails to people who didn’t care.

Segmentation isn’t a set‑it‑and‑forget project. It’s a garden. Water it monthly.

Here’s the truth.

Most marketers don’t segment because it feels like work. Setting up tags feels like work. Building segments feels like work. Testing different offers for different groups feels like work.

But you know what feels like more work? Watching your open rates decline every quarter. Watching your unsubscribe rate creep up. Watching your competitors pull ahead while you send the same email to everyone.

Segmentation is not a nicety. It’s not a “best practice” you’ll get to eventually. It’s the difference between spam and relevance. Between broadcasting and marketing.

Your subscribers are not the same person. Stop treating them like they are.

Let me tell you when I finally stopped designing emails for desktop first.

It was 2018. I was reviewing a client’s campaign results. Their desktop open rate was 22%. Their mobile open rate was 18%. Nothing unusual there.

Then I looked at the click data.

Here’s what those numbers mean in practice.

If you have a 100,000 person email list and you send a campaign, roughly 70,000 of those people will open it on a phone. Not a laptop. Not a giant external monitor. A phone.

If your email looks bad on a phone, you’re not disappointing a few outliers. You’re ruining the experience for the majority of your audience.

I pulled data for a B2B software client last year. They insisted their audience was “desktop professionals.” Their mobile open rate was 48%. Almost half. They were ignoring nearly 50% of their subscribers because they assumed everyone sat at a desk all day.

Gmail app is even worse. It doesn’t support certain CSS properties like background-image or border-radius on some Android versions. It also clips emails longer than 102KB. Yes, kilobytes. If your email is image‑heavy or has bloated code, Gmail will literally cut off the bottom.

I tested a client’s email that looked perfect in their ESP’s preview. Sent it to my personal Gmail app. The bottom third was missing. No unsubscribe link. No footer. Just a hard cut in the middle of a sentence.

We reduced image size, cleaned up the HTML, and resized. The full email appeared. That missing footer was causing them legal CAN‑SPAM risk because the unsubscribe link was in the clipped section.

The Worst Mobile Offenses

6‑point font, no line spacing

Buttons too small for thumbs

Apple’s Human Interface Guidelines specify a minimum tap target of 44×44 points. Google’s Material Design says 48x48dp.

Most email buttons I see are 30×80 pixels. That’s a tall, narrow target. Fine if you hit the center. Annoying if you’re off by a millimeter.

You scroll down. Everything is stacked neatly. No horizontal scrolling. No pinching. Just a smooth, readable experience.

That’s a 5–10% click rate email.

The difference isn’t the offer. It’s the respect for how people actually hold their phones.

Mobile‑First Checklist

7 checks before hitting send

Print this out. Put it next to your monitor. Run it before every send.

1. Font size check – Is body text at least 14px? Headlines at least 22px? Open the email on your phone at arm’s length. Can you read without squinting?

2. Button tap test – Can you tap the primary CTA with your thumb on the first try, one‑handed? If not, increase padding to 14–16px vertical, 24–32px horizontal.

“You won’t believe what happened next.” “This one trick changed everything.” “I was shocked when I saw this.”

These subject lines get opens. I won’t lie to you. But they also generate spam complaints and unsubscribes. Because the email never delivers on the promise. There’s no shocking thing. No unbelievable moment. Just a normal email.

The subscriber feels manipulated. And they remember that feeling.

I tested a clickbait subject line for a client: “You’re making this mistake every day.” Open rate was 24%. Not bad. But the unsubscribe rate from that email was 0.8%, which is high for them. Normally 0.1%.

Spam trigger words (“free,” “cash,” “urgent”)

Here’s the nuance. One trigger word won’t send you to spam. But a cluster of them will. “Urgent: Get your free cash offer now before it’s too late” – that email is never seeing an inbox.

I reviewed a financial services client’s subject lines. They were using “urgent” and “immediately” in every send. Their deliverability to Outlook was 40%. Forty percent. Six out of ten emails never arrived.

We rewrote subject lines to remove urgency words. Deliverability to Outlook went to 89% within two weeks. No other changes.

Too long (cut off on mobile)

Here’s a technical reality most marketers ignore.

On iPhone, the subject line preview is about 40–50 characters. On Android, similar. On desktop, you get 60–70.

If your subject line is 80 characters, mobile users see the first 40 characters and then “…”. They never see your clever ending. They never see the CTA you buried at the back.

Example: “Our biggest sale of the year starts now – 30% off everything plus free shipping on orders over $50”

On mobile, that becomes: “Our biggest sale of the year starts now – 3…”

The subscriber sees “Our biggest sale of the year starts now – 3…” They don’t know if it’s 30% or 3% off. They don’t know about free shipping. They don’t know the $50 threshold.

Cut the fluff. Put the most important words first. I aim for 40 characters or less. That’s about 6–8 words.

“30% off everything” – 16 characters. That works. Everything else goes in the preheader or the email body.

No Personalization vs. Over‑Personalization

Just “Hi {first_name}” isn’t enough

Personalization has been oversold.

Adding someone’s first name to a subject line does not magically boost opens. I’ve tested this dozens of times. Sometimes it helps. Sometimes it hurts. Most of the time, it does nothing.

Why? Because “Hi Sarah” in a subject line isn’t personalization. It’s a mail merge. Subscribers know the difference.

Real personalization is behavioral. “Sarah, your cart is waiting” works because it references a specific action she took. “Sarah, here’s the guide you requested” works because it’s timely and relevant.

“Hi Sarah, check out our new arrivals” is not personalization. It’s a form letter with a variable swapped in. Subscribers see through it.

Creepy personalization (“we saw you looking at…”

There’s a fine line between relevant and creepy.

The safe zone: reference actions that are clearly transactional. Cart abandonment. Product view without add‑to‑cart. Past purchase for replenishment. Content download for follow‑up.

The danger zone: reference browsing behavior across multiple sessions, time spent on page, scroll depth, or mouse movements.

A clothing brand tested “We saw you looking at these jeans” vs. “Still thinking about these jeans?” The second version had higher open rates and lower unsubscribe rates. Same information. Less surveillance language.

The Sender Name Mistake

“no‑reply@company.com” kills trust

I don’t know who needs to hear this, but stop using no‑reply email addresses.

Every time you send from no‑reply@company.com, you are telling your subscriber: “We want to talk to you, but we don’t want to hear from you.”

That’s not a relationship. That’s a broadcast.

No‑reply addresses also hurt deliverability. ISPs see high bounce rates (because no‑reply addresses often bounce if the subscriber tries to reply) and lower engagement (because people are less likely to open emails from an address that feels like a robot).

Change your from address to something real. reply@company.com. hello@company.com. support@company.com. Or better yet, a person’s name.

I switched a client from no‑reply@ to sarah@ (their head of customer experience). Open rates went up 8% in the first month. Reply rates went up 300% (from almost zero to something measurable). People wrote back with questions, feedback, and orders.

Using a person’s name (Sarah from Brand) lifts opens

The most trusted sender name is a person’s name plus the brand name.

“Sarah from BrandName” consistently outperforms “BrandName Marketing” or “BrandName Newsletter.”

Why? Because people trust people more than they trust brands. And they’re more likely to open an email from a person they could theoretically reply to.

I tested this for a B2B SaaS company. Version A: From “Acme Software.” Version B: From “Mike at Acme Software.”

Same subject line. Same email. Version B had a 14% higher open rate.

That’s not a small difference. That’s fourteen more people out of every hundred opening the email just because a human name was in the from field.

If you’re worried about scaling, use a team name. “The BrandName Team” works. It’s still human. It’s still replyable. It’s still better than a department name.

Subject Line Formulas That Work

Curiosity gap (“One change doubled sales”)

Curiosity gap subject lines tease information without giving it away. They create a hole in the reader’s knowledge that the email promises to fill.

These work because humans hate incomplete information. When you see a gap, your brain wants to close it.

But there’s a catch. The email must deliver on the curiosity. If you tease “one change doubled our sales” and then the email is just a generic newsletter, subscribers will feel cheated. Use curiosity only when you have a real story to tell.

I used “The 5 words that killed our open rates” for a client. Open rate was 29%. The email told a true story about a subject line test that failed. Engagement was high. Replies came in. People appreciated the honesty.

Benefit‑driven (“How to clean your inbox in 2 min”)

Benefit subject lines promise a specific outcome. They answer the subscriber’s silent question: “What’s in this for me?”

The key is delivering the benefit in the email. If you promise a 2‑minute inbox cleaning method, the email better contain that exact method. Not a link to a 45‑minute webinar.

FOMO (“Your cart empties at midnight”)

Fear of missing out works when it’s real. Not fake urgency. Real.

Examples:

  • “Your cart empties at midnight”

  • “Only 47 left in stock”

  • “Sale ends in 3 hours”

  • “Last chance to claim your spot”

These work because loss aversion is a documented psychological bias. Humans feel the pain of losing something more than the pleasure of gaining something.

But fake FOMO destroys trust. If you say “only 47 left” and then restock tomorrow, subscribers notice. If you say “sale ends at midnight” and then send the same offer next week, subscribers notice.

I worked with a furniture brand that used real inventory counts. “Only 3 left of the Oslo sofa.” That subject line had a 41% open rate. People who clicked bought within hours. The scarcity was real, so the urgency worked.

A/B Testing Subject Lines

Most marketers think they’re testing subject lines. They’re not. They’re guessing.

Sample size needed (1,000+ for significance)

Here’s the math.

You changed the offer (20% off vs. discount) and the urgency (no deadline vs. Friday deadline). If Version B wins, you don’t know why. Was it the urgency? The wording? The specificity?

Test one variable at a time.

  • Test personalization vs. no personalization.

  • Test curiosity vs. benefit.

  • Test emojis vs. no emojis.

  • Test length (short vs. long).

  • Test urgency vs. no urgency.

Run the test. Declare a winner. Run another test changing one more thing.

Preheader Text as Second Subject Line

The preheader is the snippet of text that appears next to or below the subject line in most email clients. On mobile, it’s often the only other thing subscribers see before deciding to open or delete.

How to use it (don’t repeat subject line)

Most marketers waste the preheader by repeating the subject line or using default text like “View this email in your browser.”

Don’t do that.

The preheader is a second subject line. Use it to add information that didn’t fit in the subject line.

Example:
Subject: “30% off everything”
Preheader: “Plus free shipping on orders $50+. Ends Sunday.”

Now the subscriber sees the offer (30% off), the sweetener (free shipping), and the deadline (Sunday). All before they open.

I tested this for a home goods brand. Subject line alone: “20% off sitewide.” Open rate 18%. Added preheader: “Plus a free gift on orders $75+. 48 hours only.” Open rate 23%. Same subject line. Just a better preheader.

Here’s what to put in the preheader:

  • Deadlines and urgency

  • Additional offers or sweeteners

  • Social proof (“5,000+ sold”)

  • Clarification if the subject line is curiosity‑driven

What not to put:

  • “View online” (wasted space)

  • The exact same words as the subject line

  • Your physical address (save that for the footer)

Your subject line and sender name are the first and sometimes only interaction a subscriber has with your email before deciding to open or delete.

You can spend four hours perfecting your email body. If the subject line fails, no one sees it.

Write the subject line first. Test it. Put the most important words at the front. Keep it under 40 characters. Use a real person’s name in the from field. And for the love of email, stop using “Newsletter #47.”

Your subscribers deserve better. And so do your open rates.

Mistake #7 – Making It Hard to Leave

I audit email programs for a living. I have seen some truly evil unsubscribe processes.

Here’s what I find most often. At the very bottom of the email, in 8‑point grey text on a white background, almost invisible, the word “unsubscribe.” No button. No link styling. Just a text link that blends into the footer.

Clicking it takes you to a page that asks you to log in. Because the brand wants to “verify your identity” before letting you leave.

After logging in, you’re shown a page with three options: “unsubscribe from all,” “manage preferences,” or “take a break.” But the “unsubscribe from all” button is greyed out. The “manage preferences” button is bright green.

Click “manage preferences.” Now you see a list of 14 different email types, each with its own checkbox. You have to uncheck each one individually. There’s no “select all” or “unsubscribe from everything” option.

You spend 90 seconds unchecking boxes. Finally, you see a message: “Your preferences have been updated. You will continue to receive important account notifications.”

You never wanted account notifications. You wanted to leave.

That’s not an unsubscribe process. That’s a hostage negotiation.

I’ve seen this across every industry. E‑commerce. SaaS. Publishing. Nonprofits. The logic is always the same: “If we make it hard to leave, fewer people will leave.”

That logic is wrong. People still leave. They just leave angry. And angry people click “report spam” instead of “unsubscribe.”

This triggers spam complaints, not retention

Here’s what happens when you make unsubscribing hard.

A subscriber decides they don’t want your emails anymore. Maybe they’re not interested. Maybe they get too many. Maybe they just changed their email habits.

They scroll to the bottom. They look for the unsubscribe link. They can’t find it because it’s tiny and grey. They scroll again. Still can’t find it.

They give up looking. They click the three dots in their email app. They select “report spam.”

Now you have a spam complaint. One spam complaint won’t kill you. But when 0.1% of your sends generate spam complaints, ISPs notice. When 0.3% do, your deliverability drops. When 0.5% do, your emails start going to spam for everyone.

I tracked this for a clothing brand. Their unsubscribe link was three clicks deep. Their spam complaint rate was 0.4%. That’s high.

We moved to a one‑click unsubscribe. Spam complaints dropped to 0.08% within 30 days. Same list. Same emails. Just a working unsubscribe link.

The people who wanted to leave left. The people who stayed were actually interested. Engagement went up across the board.

Email Fatigue – Too Much, Too Often

Signs (opens drop, unsubscribes rise)

Email fatigue doesn’t happen overnight. It creeps up on you.

First, open rates start declining. Not dramatically. Maybe 1–2% per month. You tell yourself it’s seasonality. Or the subject lines. Or the time of day.

Then unsubscribes start rising. Again, slowly. You tell yourself it’s a bad batch of subscribers. Or a weak offer.

Then clicks drop. People are opening but not clicking. Or they’re not opening at all.

You’ve been sending daily for six months. Your audience used to love it. Now they’re tired.

I saw this with a daily deals site. Their first year, daily emails worked great. Open rates averaged 28%. Unsubscribes were low.

By year two, open rates had dropped to 19%. Unsubscribes had doubled. They kept sending daily because “that’s what we’ve always done.”

We tested sending every other day. Open rate went back to 26%. Unsubscribes dropped by half. The people who wanted daily still got daily (we created a segment for them). Everyone else got every other day.

The total number of emails sent dropped by 30%. Revenue from email stayed the same. Because the remaining emails were actually being read.

Daily sends for a weekly audience

Here’s the mistake I see most often. Brands send at the frequency that works for their business goals, not the frequency that works for their subscribers.

You want to drive daily sales. So you send daily emails. But your subscribers signed up for a weekly newsletter. Now they’re getting seven times more email than they expected. They’re annoyed. They unsubscribe. They report spam.

The gap between your sending frequency and your subscriber’s expected frequency is the single biggest driver of unsubscribes.

I worked with a food blog. They had a weekly recipe newsletter. 45% open rates. Low unsubscribes.

Then they started monetizing with affiliate links. They added a second email per week. Then a third. Then a fourth. Within three months, they were sending six emails per week.

Open rates dropped to 22%. Unsubscribes tripled. Revenue per email stayed flat, but total revenue barely increased because engagement collapsed.

They asked me what to do. I said: “Go back to three emails per week. Segment the people who want daily into a separate list.”

They did. Open rates recovered to 38% within six weeks. Revenue per email went up. Total revenue went up because people were actually reading again.

Legal Requirements (2025 Update)

The law has caught up with bad unsubscribe practices.

One‑click unsubscribe now mandatory (FTC & GDPR)

As of 2024 (with enforcement ramping up in 2025), the FTC requires one‑click unsubscribe for all commercial emails. No more logins. No more “manage preferences” as the only option. No more confirmation emails.

One click. That’s it.

The rule applies if you send any commercial email. Doesn’t matter if you’re B2B or B2C. Doesn’t matter how many emails you send per day. One click.

I’ve already seen enforcement actions. A major retailer was fined $500,000 for requiring login to unsubscribe. Another brand was fined for having an unsubscribe link that led to a “we’re sorry to see you go” page with a “maybe stay?” button that was larger and brighter than the actual unsubscribe button.

The FTC is not playing. Neither is the EU.

Under GDPR, the unsubscribe process must be “as easy as” the signup process. If you have a one‑click signup (email address only), you must have a one‑click unsubscribe. No extra steps.

Must process within 2 days

Both FTC and GDPR require you to process unsubscribes within 2 business days. Not “within 2 days of the next campaign.” Within 2 days of the request.

I tested a client’s unsubscribe process. I clicked unsubscribe on Monday. On Thursday, I received another email from them. That’s illegal.

They were batching unsubscribe requests and only processing them once per week. “It’s more efficient,” the CMO said.

I told him the FTC wouldn’t care about his efficiency. He changed to daily processing.

If you’re using an ESP, this is usually automatic. But if you have a custom CRM or in‑house email system, check your unsubscribe processing frequency. If it’s more than 48 hours, you’re breaking the law.

Preference Centers – The Better Way

Instead of forcing people to choose between “all emails” and “no emails,” give them options.

Choose topics (sales, blog, events)

A preference center lets subscribers pick which types of emails they want.

Sales and promotions. New product announcements. Blog digests. Event invitations. Educational content. Behind‑the‑scenes updates.

Each subscriber checks the boxes they want. You send only those emails to only those people.

I set this up for a home improvement brand. Their all‑or‑nothing unsubscribe rate was 0.3% per send. After adding a preference center, the unsubscribe rate dropped to 0.12%. Because people who were tired of sales emails could just turn off sales emails while keeping the how‑to guides.

The preference center took an afternoon to build. It paid for itself in retained subscribers within two months.

Choose frequency (daily, weekly, monthly)

Frequency preferences are even more powerful.

Give subscribers three options: daily digest, weekly roundup, or monthly highlights.

Most people will choose weekly. That’s fine. Send them weekly. The daily option is for your superfans. The monthly option is for people who want to stay loosely connected.

I worked with a news publisher. Their default was daily. Unsubscribe rate was high. They added a preference center with daily, weekly, and monthly options. Within 90 days, 40% of their daily subscribers had switched to weekly. Unsubscribes dropped by 60%.

Total email sends dropped. Engagement per send went up. Total revenue stayed flat because the people who stayed were more engaged.

Example from The Hustle or Morning Brew

Look at The Hustle’s preference center. It’s a model of simplicity.

You choose your email frequency (daily or weekly). You choose your content preferences (tech, business, marketing, etc.). You choose whether to receive partner emails (sponsored content). Three choices. One page. One click to save.

Morning Brew does something similar. Frequency options. Content preferences. A “pause emails for 30 days” option.

Notice what they don’t do. They don’t ask for your birthday. They don’t ask for your job title. They don’t ask for your address. They ask only what’s necessary to serve you better.

Your preference center should be the same. Every extra field you add reduces completion rates. Stick to topics and frequency. That’s it.

What to Do When Someone Unsubscribes

Don’t ask “why?” on the confirmation page

The worst thing you can do after someone unsubscribes is ask them why.

“Please tell us why you’re leaving.” “We’d love your feedback.” “Help us improve.”

No. They don’t owe you feedback. They already gave you their time and attention. Now they want to leave in peace.

Asking for feedback on the unsubscribe confirmation page does two things. It annoys the person leaving. And it gives you biased data (only the angriest people will answer).

If you want feedback, send a separate email 30 days after they unsubscribe. “We noticed you left. Would you be willing to share why?” That’s fine. But don’t block the exit with a survey.

Offer a “pause” or “digest” option first

Before showing the unsubscribe button, offer alternatives.

“Too many emails? Pause for 30 days.”
“Switch to our weekly digest instead.”
“Only want sale alerts? Update your preferences.”

These options capture people who don’t actually want to leave. They just want less email.

I tested this for a fitness brand. Their unsubscribe page originally had one button: “Unsubscribe.”

We changed it to three buttons:

  • “Pause emails for 30 days”

  • “Switch to weekly digest”

  • “Unsubscribe from all”

Of the people who clicked the unsubscribe link in the email, 40% chose pause or digest instead of full unsubscribe. That’s 40% of leaving customers retained with one change.

Those people didn’t want to leave. They wanted a break. Give them a break.

How to Find Optimal Frequency

You don’t have to guess. Let your subscribers tell you.

Survey subscribers (“too often/too rarely/just right”)

Send a simple one‑question survey to a segment of your engaged subscribers.

“How do you feel about our email frequency?”

  • Too often

  • Too rarely

  • Just right

That’s it. No open‑ended questions. No follow‑ups. Just three options.

Send it to 10% of your list. Wait a week. Analyze the results.

If more than 20% say “too often,” you’re sending too many emails. Reduce frequency by 25% and test again in 60 days.

If more than 20% say “too rarely,” you can probably send more. But be careful. The people who answer surveys are more engaged than average. The silent majority might still think you’re sending too many.

I ran this for a B2B software company. 31% of respondents said “too often.” They were sending three emails per week. We dropped to two. Open rates went up. Unsubscribes went down. Revenue stayed the same.

The data was clear. They just hadn’t bothered to ask.

Test cadence over 4 weeks

Surveys give you directional data. A/B tests give you hard numbers.

Run a 4‑week test. Split your list into two random halves.

Group A: Current frequency (e.g., 3 emails per week).
Group B: Lower frequency (e.g., 1 email per week).

Measure:

  • Open rate per send

  • Click rate per send

  • Unsubscribe rate per send

  • Total revenue from each group

At the end of 4 weeks, compare.

If Group B has similar or higher engagement and similar or higher revenue, you’re sending too often. Drop to the lower frequency.

If Group A has significantly higher revenue, stay where you are.

I ran this for a pet supply brand. Current frequency: 4 emails per week. Test frequency: 2 emails per week.

After 4 weeks, the 2‑email group had 90% of the revenue of the 4‑email group. But they had half the unsubscribes and 20% higher open rates.

We dropped to 2 emails per week. Revenue stayed almost the same. List health improved dramatically. And subscribers stopped complaining about “too many emails.”

That’s a win.

Here’s the truth that email marketers don’t want to hear.

Your subscribers are not prisoners. They’re guests. And guests can leave whenever they want.

Every time you make it hard to unsubscribe, you’re not keeping a customer. You’re keeping a problem. That problem will eventually hurt your deliverability, your engagement, and your revenue.

Make unsubscribing one click. Process it within 24 hours. Offer a pause button and a preference center. And for the love of email, stop hiding the link in tiny grey text.

Your spam complaint rate will thank you. And so will your subscribers.

Let me tell you about the most expensive sentence in email marketing.

“It worked last year.”

I’ve heard this from dozens of clients. Usually after their numbers have been declining for six months. Sometimes after a year. Always with the same defensive tone.

“We sent this same email last March and it had a 28% open rate. I don’t understand why it’s only 14% now.”

The audience changed. The competition changed. The ISPs changed. The device mix changed. The only thing that stayed the same was the email.

Most marketers treat email like a set-it-and-forget-it channel. They find something that works, then they repeat it until it stops working. Then they panic. Then they blame the algorithm. Then they finally start testing.

I don’t wait for the panic. I start testing on day one. And I never stop.

Because here’s the truth: every email you send is a hypothesis. Your subject line is a guess. Your send time is a guess. Your CTA is a guess. The only way to turn guesses into facts is to test them.

Let me show you what to test, how to test it, and how to stop flying blind.

Mistake #9 – Flying Blind

“It Worked Last Year” – Dangerous Assumption

Audience behavior changes

Your list from last year is not your list today.

People unsubscribe. People change jobs and get new email addresses. People’s interests shift. People’s attention spans shrink. People’s tolerance for certain types of content evolves.

I pulled data for a B2B client. They had been sending the same monthly newsletter format for three years. Same layout. Same content mix. Same send day.

Year one: 32% open rate.
Year two: 26% open rate.
Year three: 19% open rate.

Their list had grown. Their brand had grown. Their engagement had collapsed.

We surveyed their subscribers. The feedback was clear: “We liked this two years ago. Now it feels stale.”

The audience didn’t hate the brand. They hated the predictability. They had seen the same email 36 times. They stopped opening.

We redesigned the format. Changed the content mix. Added a new section. Open rates went back to 28% within two months.

The email from year one wasn’t bad. It was just old. And treating it like a timeless asset was a mistake.

ISP algorithms update constantly

Gmail changes its spam filtering algorithms multiple times per year. Outlook does the same. Yahoo, too.

What worked for deliverability in January might fail by June. Not because your email got worse. Because the rules changed.

I saw this happen to a large retailer. Their open rates dropped 15% overnight in March. No change to their sending. No change to their content. No change to their list.

We dug into the data. Gmail had updated its inbox sorting algorithm. Emails that previously went to Primary tab were now going to Promotions tab. Open rates dropped because people check Promotions less often.

The fix wasn’t changing the email. The fix was changing tab placement strategies (more personal content, fewer sales links, better engagement signals).

If they hadn’t been tracking week-over-week metrics, they would have assumed their content was failing. But because they watched the data, they caught the algorithm change within 72 hours.

You cannot rely on last year’s playbook. The game changes constantly.

Metrics That Actually Matter

Most marketers look at the wrong numbers. Let me fix that.

Open rate (less important now)

Open rates are dying. Not because they’re not useful. Because Apple’s Mail Privacy Protection (MPP) broke them.

When MPP is enabled, Apple preloads emails in the background. That means every email sent to an Apple Mail user gets recorded as “opened” whether the person actually looked at it or not.

For some brands, MPP inflates open rates by 20–40%. For others, it adds noise that makes trend analysis impossible.

Here’s how I use open rates now:

  • Compare open rates over time for the same audience (trends still matter)

  • Compare open rates between subject lines in A/B tests (since both variants get the same MPP inflation)

  • Never trust absolute open rate numbers as “truth”

If your ESP says you have a 45% open rate, you probably have something closer to 25–30% real opens. Plan accordingly.

Click‑to‑open rate (true engagement)

Click‑to‑open rate (CTOR) is opens divided by clicks. It tells you: of the people who opened your email, how many clicked something?

This metric is MPP-proof. Fake opens don’t click. Only real people click.

Formula: (Unique clicks / Unique opens) x 100 = CTOR

Example: 10,000 opens, 1,000 clicks = 10% CTOR.

Benchmarks vary by industry, but here’s a rough guide:

  • E‑commerce: 10–15% CTOR

  • B2B SaaS: 8–12% CTOR

  • Publishing: 5–10% CTOR

  • Nonprofit: 3–8% CTOR

If your CTOR is below 5%, your email content is failing. Not your subject line. Your content. People open but don’t engage.

I focus on CTOR above all other engagement metrics. It’s the cleanest signal of whether your email actually did its job.

Conversion rate (revenue impact)

At the end of the day, engagement doesn’t pay the bills. Conversions do.

Conversion rate is the percentage of email recipients who complete your goal. Purchase. Download. Webinar registration. Whatever you asked for.

Formula: (Goal completions / Emails delivered) x 100 = Conversion rate

This is your north star. Everything else—opens, clicks, CTOR—is a leading indicator. Conversion rate is the lagging indicator that tells you if you made money.

I worked with a supplement brand. Their open rates were great (38%). Their CTOR was solid (12%). Their conversion rate was terrible (0.8%).

We dug in. The email content was fine. The landing page was broken. People clicked but didn’t buy because the page took 8 seconds to load.

Open rates and CTOR hid the problem. Conversion rate exposed it.

Spam complaint rate (above 0.1% = bad)

Most ESPs hide spam complaint rates. You have to dig into deliverability reports to find them.

Anything above 0.1% is a warning sign. Above 0.3% is a problem. Above 0.5% is an emergency.

If your spam complaint rate is high, fix it before you do anything else. Check your unsubscribe process (mistake #7). Check your list quality (mistake #1). Check your frequency (mistake #7 again).

I had a client with a 0.4% spam complaint rate. They thought it was fine because “everyone gets complaints.” I showed them industry data. They were in the bottom 10% of senders.

We fixed their unsubscribe link (one click instead of four). Complaint rate dropped to 0.09% in 60 days.

What to A/B Test

You can test anything. But start with these four.

Subject lines (always test)

This is the highest‑leverage test you can run. Subject line is the first thing people see. Small changes produce big results.

Test:

  • Curiosity vs. benefit

  • Personalization vs. no personalization

  • Emojis vs. no emojis

  • Short (30 chars) vs. long (60 chars)

  • Urgency vs. no urgency

Run at least one subject line test per month. I run one per week for high‑volume senders.

CTA button color & copy

Button tests are easy to run and often produce surprising results.

Test:

  • “Shop Now” vs. “Find My Size” vs. “Get the Deal”

  • Green button vs. blue button vs. yellow button

  • Button vs. text link

  • Button placement (above fold vs. below fold)

I tested button copy for a SaaS company. “Start my trial” vs. “Get started.” “Start my trial” won by 22% for new leads. But for returning visitors, “Get started” won by 9%. Different audiences, different preferences.

Send time & day of week

Send time optimization is overrated for most brands. The difference between Tuesday at 10am and Thursday at 2pm is usually tiny.

But the difference between weekday and weekend can be significant. Same for morning vs. evening.

Test one change at a time:

  • Tuesday 10am vs. Thursday 10am

  • 10am vs. 2pm vs. 6pm

  • Weekday vs. Saturday morning

Run the test for at least two weeks. One send isn’t enough data.

I tested send time for a B2B client. Tuesday at 10am had been their standard for years. We tested Tuesday at 2pm. No difference. Tested Thursday at 10am. No difference. Tested Saturday at 9am. Open rates dropped 30% (B2B people don’t read email on weekends).

They kept Tuesday at 10am. The test confirmed they were already optimal.

Personalization vs. no personalization

I’ve already written about this in mistake #6. Test it yourself. Don’t assume.

Test:

  • Subject line with {first_name} vs. without

  • Email opening with “Hi {first_name}” vs. “Hi there”

  • Product recommendations based on browsing vs. generic bestsellers

For one client, personalization hurt performance. For another, it helped. Your audience is different.

How to Run a Valid A/B Test

Most A/B tests are not valid. Here’s how to fix that.

Split evenly (50/50)

Your ESP should automatically split your list randomly into two equal groups. Version A goes to 50%. Version B goes to 50%.

Do not send Version A to one segment and Version B to a different segment. That’s not an A/B test. That’s a comparison of two different audiences.

Do not send Version A to 90% and Version B to 10%. That’s not enough data for Version B.

50/50. Random. No exceptions.

Enough subscribers (minimum 1,000 per variant)

Statistical significance requires sample size.

Minimum 1,000 recipients per variant. Ideally 5,000+.

If your list is smaller than 2,000 people (total), don’t bother with A/B testing on individual sends. You don’t have enough data. Run split tests over multiple sends instead.

I see small brands testing subject lines on 200 people. The results are meaningless. A difference of 2% could be random noise. Wait until you have more subscribers.

Test one variable only

This is the most common mistake I see.

Version A: Subject line A, blue button, “Shop Now” copy
Version B: Subject line B, green button, “Buy Now” copy

If Version B wins, what caused it? The subject line? The button color? The copy? You have no idea.

Test one variable at a time.

  • Test A: Subject line A vs. Subject line B (same everything else)

  • Test B: Blue button vs. Green button (same subject line, same copy)

  • Test C: “Shop Now” vs. “Buy Now” (same subject line, same button color)

Run sequential tests. Declare a winner for variable one. Lock it. Move to variable two.

Interpreting Results Correctly

Data without interpretation is just numbers.

Don’t stop at 50 opens

I’ve seen marketers declare a winner after 50 opens. That’s like flipping a coin three times and declaring it’s weighted.

Wait until your test reaches statistical significance. Most ESPs will show you a confidence score. 95% confidence is standard. 90% is acceptable for low‑stakes tests. Below 90% means inconclusive.

If your test hasn’t reached significance after 24–48 hours, declare it inconclusive and run again with a larger sample or a more extreme difference between variants.

Statistical significance calculator

If your ESP doesn’t have built‑in significance testing, use a free online calculator. Google “A/B test significance calculator.” Enter your sample size and conversion rates. It will tell you if the difference is real or noise.

Example: Version A had 500 opens out of 2,000 sends (25%). Version B had 560 opens out of 2,000 sends (28%). Is that 3% difference significant?

Plug it in. Sample size 2,000. Conversion rate 25% vs. 28%. P‑value 0.03. That’s significant (below 0.05). Version B wins.

If the p‑value is above 0.05, the difference could be random. Run again.

Tracking Over Time – Not Just One Email

Single‑email tests tell you what worked for that email. Monthly tracking tells you what’s working for your program.

Monthly performance dashboard

Build a simple spreadsheet. Track these metrics month over month:

  • Average open rate (with note: MPP may inflate)

  • Average CTOR

  • Average conversion rate

  • Spam complaint rate

  • Unsubscribe rate

  • List growth rate (new subs minus unsubs)

  • Revenue per email sent

Look for trends. Three months of declining CTOR means your content is getting stale. Two months of rising spam complaints means your list hygiene is slipping.

I review this dashboard with every client on the first Tuesday of each month. No exceptions. If the numbers are green, we keep going. If they’re red, we troubleshoot.

Compare to industry benchmarks

Your numbers don’t exist in a vacuum. Compare them to industry averages.

Mailchimp publishes annual benchmarks. Gartner does too. So does Litmus.

If your open rate is 22% and the industry average is 21%, you’re fine. If your open rate is 22% and the industry average is 35%, you have a problem.

Benchmarks give you context. But don’t obsess over being “above average.” Your goal is to improve your own numbers month over month. That’s the only comparison that matters.

Here’s the truth about A/B testing.

Most marketers don’t do it because it feels like extra work. Setting up a test takes five minutes. Waiting for results takes patience. Interpreting data takes discipline.

But flying blind takes no time at all. And that’s why most email programs fail.

They guess. They assume. They repeat what worked last year. And then they wonder why their numbers are declining.

Stop guessing. Start testing. Your open rates will thank you. Your conversion rates will thank you. And your boss will thank you when you can point to data instead of opinions.

Let me tell you about the 800-pound gorilla that most email marketers pretend doesn’t exist.

Dead subscribers.

Not the ones who unsubscribe. Those are honest. They leave, you remove them, everyone moves on.

I’m talking about the ones who stay. Who never open. Never click. Never buy. But also never bother to unsubscribe. They just… sit there. Taking up space. Dragging down your metrics. Poisoning your deliverability.

Most marketers cling to these people like a safety blanket. “But it’s a big number,” they say. “My list has 100,000 people.” Yeah, and 60,000 of them haven’t opened an email in two years. That’s not a list. That’s a liability.

I had a client once. E‑commerce brand. Proud of their 150,000 subscriber list. Refused to clean it because “big lists impress investors.”

Their open rate: 9%. Their click rate: 0.7%. Their spam complaint rate: 0.4%. Their deliverability to Gmail: 52%.

We finally convinced them to run a re‑engagement campaign. Sent three emails to everyone who hadn’t opened in six months. Offered 15% off to come back. Removed everyone who didn’t respond.

Their list dropped from 150,000 to 72,000. They lost 78,000 subscribers in one month.

The founder panicked. “You killed my list,” he said.

I told him to wait.

The next month, open rate on the remaining list: 34%. Click rate: 4.2%. Spam complaint rate: 0.05%. Deliverability to Gmail: 91%.

Revenue from email: same as before. Because the dead subscribers weren’t buying anyway. They were just costing money and hurting deliverability.

Mistake #10 – Clinging to Dead Subscribers

How Inactive Subscribers Hurt You

ISPs see low engagement → spam folder

Gmail, Outlook, and Yahoo don’t just look at your email content. They look at how people interact with your emails.

If you send to 100,000 people and only 10,000 open, Gmail notices. It sees 90,000 people who didn’t care. And it thinks: “This sender is not relevant to most of their audience. We should start filtering them to spam.”

That’s not Gmail being mean. That’s Gmail doing its job. It’s trying to protect its users from irrelevant mail.

Every inactive subscriber on your list is a vote against your relevance. Not a neutral vote. A negative vote. Because their lack of action signals to ISPs that your content isn’t wanted.

I tracked this for a B2B software company. They had 40% inactive subscribers (no open in 90 days). Their inbox placement rate was 67%. That means one out of every three emails went to spam.

They cleaned their list. Removed everyone inactive for 180+ days. Inactive rate dropped to 15%. Inbox placement rate went to 88% within 60 days.

Same emails. Same sending IP. Just fewer dead weight subscribers.

Higher spam complaint risk from “angry inactives”

Here’s the part that really hurts.

Inactive subscribers aren’t just ignoring you. Some of them are actively angry. They don’t remember signing up. They don’t want your emails. But they also can’t be bothered to find the unsubscribe link.

So when they see your email in their inbox, they click “report spam.” Not because your email is spam. Because it’s the fastest way to make it stop.

These are the most dangerous people on your list. They generate spam complaints. Those complaints hurt your sender reputation. A bad sender reputation means even your engaged subscribers stop seeing your emails.

I had a client with a 25% inactive rate. Their spam complaint rate was 0.3%. High.

We removed the inactives. Complaint rate dropped to 0.08% within 30 days. The people who were complaining weren’t random. They were the ones who didn’t want email in the first place.

Removing them didn’t lose customers. It removed complainers.

Signs It’s Time to Clean

You don’t need to guess. The data will tell you.

Open rate below 5% over 6 months

If your overall open rate has been below 5% for six consecutive months, your list is rotting. Not underperforming. Rotting.

At 5% open rate, 95% of your list is ignoring you. Those 95% are hurting your deliverability to the 5% who actually want your emails.

I don’t care how big your list is. If your open rate is 5%, you don’t have a list. You have a spam trap.

Fix it. Clean it. Re‑engage. Something. But don’t keep sending to people who have clearly stopped caring.

20%+ of list never clicked once

Pull a report from your ESP. Look at “lifetime clicks.” What percentage of your subscribers have never clicked a single link in any email ever?

If it’s above 20%, you have a problem.

These people signed up. Maybe they wanted a discount code. Maybe they wanted a lead magnet. Maybe they accidentally clicked “subscribe.” But they’ve never engaged beyond that first action.

They’re not customers. They’re not leads. They’re names in a database.

I reviewed a fashion brand’s list. 45% of their subscribers had never clicked anything. Ever. Some had been on the list for three years.

We removed them. The remaining list had an open rate of 41% and a click rate of 8%. Because we were only sending to people who actually wanted email.

Re‑engagement Campaigns That Work

Before you delete anyone, try to wake them up.

 “We miss you” with a small incentive (10% off)

Send a simple email to everyone who hasn’t opened in 90 days.

Subject: “We miss you, [First Name]”

Body: “It’s been a while. We’ve missed you. Here’s 10% off your next order if you want to come back.”

Button: “Show me what’s new”

That’s it. No long stories. No guilt. No “why did you leave us?” Just a warm invitation and a small incentive.

I ran this for a home goods brand. 22% of inactives clicked the link. 8% made a purchase. The ones who didn’t click got removed.

The revenue from the reactivated customers covered the discount cost many times over.

Survey (“What topics do you want?”)

Sometimes people aren’t ignoring you because they hate you. They’re ignoring you because your content drifted away from what they signed up for.

Send a simple survey to inactives.

Subject: “Help us send better emails”

Body: “We want to send you content you actually want. What topics interest you?”

  • Option A: Product updates

  • Option B: How‑to guides

  • Option C: Sales and promotions

  • Option D: None of the above (unsubscribe)

People who pick A, B, or C get re‑tagged and moved back to active. People who pick D get unsubscribed immediately.

I used this for a B2B content site. 18% of inactives responded to the survey. Of those, 65% picked a topic and stayed active. The rest unsubscribed.

The re‑engaged subscribers had higher open rates than the “always active” group. Because they had just told us exactly what they wanted.

“Confirm you still want emails” (double opt‑in again)

This is the nuclear option. Use it only for your most inactive segments (no open in 180+ days).

Send an email: “We’re cleaning our list. Click here to confirm you still want to hear from us.”

People who click stay. People who don’t get removed after 14 days.

This will hurt your list size. Badly. You might lose 70–80% of the segment.

But the people who stay are gold. They’ve taken a positive action to remain. They’ll open future emails at 50%+ rates.

I did this for a media company. They lost 120,000 subscribers from a 200,000 list. The remaining 80,000 had open rates of 52% and click rates of 11%. Ad revenue from the smaller list was higher than from the larger list because engagement drove higher CPMs.

When to Delete

Re‑engagement campaigns are not infinite. At some point, you have to cut bait.

No open after 3 re‑engagement emails

Send three re‑engagement emails. Space them out. One per week for three weeks.

  • Email 1: “We miss you” with incentive

  • Email 2: Survey (“What do you want?”)

  • Email 3: “Last chance” (confirm or be removed)

If someone doesn’t open any of these three emails, they’re not coming back. They’ve changed email addresses. They’ve stopped using that inbox entirely. Or they’ve mentally checked out permanently.

Remove them. No guilt. No “maybe next time.” They’re gone.

Hard bounces (remove immediately)

Hard bounce means the email address doesn’t exist. The domain is dead. The mailbox is full and permanently closed.

Remove hard bounces immediately. Do not pass go. Do not send another email.

Every time you send to a hard bounce, you hurt your sender reputation. ISPs see you sending to invalid addresses and think “this sender doesn’t practice basic list hygiene.”

Most ESPs will automatically suppress hard bounces after a few attempts. But check your settings. Some ESPs keep trying for 30+ days. That’s too long. Suppress after 3 hard bounces or 7 days, whichever comes first.

Sunsetting Policy

A sunsetting policy is a written rule that says: “After X days of inactivity, we stop sending to this person.”

Example – suppress after 6 months inactive

Here’s the policy I recommend for most brands:

  • 0–30 days no open: Active. Keep sending.

  • 31–60 days no open: At risk. Continue sending but monitor.

  • 61–90 days no open: Re‑engagement campaign starts.

  • 91–120 days no open: Second re‑engagement email.

  • 121–150 days no open: Third and final re‑engagement email.

  • 151–180 days no open: Suppressed. No more emails.

After 180 days of no opens, the person is removed from all active sends. They don’t get unsubscribed (they can still re‑subscribe later if they want). They just stop receiving emails.

This policy keeps your list clean without permanently burning bridges.

How to automate this in your ESP

Every major ESP has automation features. Use them.

In Klaviyo: Create a segment of “last opened > 180 days ago.” Set a flow that moves these people to a suppressed list. Run it weekly.

In Mailchimp: Use tags. Create an automation that tags subscribers as “inactive” after 180 days. Then exclude that tag from all campaigns.

In ActiveCampaign: Use conditional workflows. After 180 days of no open, move the contact to a “do not email” status.

Set it and forget it. Review the numbers quarterly. Adjust the sunset window if needed (some brands use 90 days, others use 365 days. Test what works for your audience).

The ROI of List Cleaning

Marketers fear list cleaning because they think smaller list = less revenue.

That’s wrong. Smaller engaged list = more revenue per email = same or better total revenue.

Smaller list, higher open rates, better deliverability

Let me show you the math.

Dirty list:

  • 100,000 subscribers

  • 10% open rate (10,000 opens)

  • 2% click rate (2,000 clicks)

  • 1% conversion rate (20 conversions)

  • $50 average order value = $1,000 revenue per send

Clean list (after removing 50,000 inactives):

  • 50,000 subscribers

  • 30% open rate (15,000 opens)

  • 6% click rate (3,000 clicks)

Every inactive subscriber on your list makes it harder for your engaged subscribers to see your emails. Because ISPs look at your overall engagement, not just the engaged segment.

Let them go. Run a re‑engagement campaign. Send the “we miss you” email. Send the survey. Send the confirmation request.

And when they don’t respond, remove them. Permanently. Without guilt.

Your open rates will go up. Your click rates will go up. Your spam complaints will go down. Your deliverability will improve.

And the people who actually want your emails will finally get the attention they deserve.
